What is Staff Engineering? If engineers want to progress beyond a Senior Engineer, should they choose the management or technical path? If they choose the technical path, what skills do they need to develop to reach Staff Engineer at Clipboard? What are the role's expectations?

## What is Staff Engineering?

Senior Engineer is a [career level](https://lethain.com/career-levels-and-more/) role: There is no expectation to progress beyond it and most won't. For those that choose to, the path splits into Engineering Manager and Staff Engineer. Neither are a "next step," but distinctly new roles.

- Staff Engineering exists because companies need deeply technical leadership that can operate across teams to discover and deliver solutions to the hardest problems.
- Staff Engineers depend on outcomes delivered through people they do not formally manage, which means soft skills like influence and communication matter as much as hard skills like technical design and conducting agents.
- Staff Engineers don't have direct reports or do performance management. They are hands-on to stay technically credible and to keep decision-making grounded in reality.

## How is Staff Engineering different than Engineering Management?

- Engineering Managers are primarily accountable for team health, performance, and staffing.
- Staff Engineers are primarily accountable for technical standards, strategy, and execution.
- The roles overlap in many ways, including cross-team alignment and delivery, and growing the team through recruitment and coaching.

## How is Staff different than Senior?

Staff Engineer is a different role than Senior Engineer:

| | **Senior** | **Staff** |
| --- | --- | --- |
| **Skills** | Hard (technical design, code), and growing soft (influence, mentoring, communication) | Hard, soft, and growing business |
| **Time horizon** | Project plans months to quarters out | Strategic technical direction quarters to years out |
| **Impact focus** | Vertical: Personal throughput on their team, occasionally cross-team | Horizontal: Cross-team outcomes and leverage created |
| **Influence** | Team to org | Org to company |

### At Clipboard, Staff Engineers:

1. **Find the right problems**: Anchor problems in customer outcomes and make their case with evidence, options, and tradeoffs, including why this is the highest-leverage thing to do now.
2. **Create clarity**: Synthesize large amounts of ambiguous inputs into clear, actionable plans and technical designs.
3. **Deliver outcomes**: Lead cross-team execution, floating between teams as necessary to sequence the work and ship while proactively communicating progress and risks.
4. **Enforce standards:** Author architecture decision records and best practices, review those authored by others, and enforce standards after approval.
5. **Grow the team:** Aid recruiting through blog posts and events, mentor Senior Engineers, and deliberately delegate to grow the team.
6. **Set vision and strategy:** Author North Star documents and review architectural designs against the vision and strategy.

# Clipboard Staff Engineering Principles

Clipboard Staff Engineers:

## Garner trust

Staff Engineers have autonomy to decide what to work on, and leadership often staff a team around us to execute. In exchange, we are accountable for consistently making informed, articulated, customer-focused decisions and clearly communicating them to leadership, the engineering team, and the company.

## Lead by example

Staff Engineers are hands-on. Only by engaging deeply with details can we earn the respect required to lead effectively. We seek diverse perspectives and remain open-minded as we gain new insights. We recognize the weight our words carry and take responsibility for their impact.

## Set the standard

Writing is thinking. We synthesize large amounts of ambiguous inputs (customer pain, incidents, operational friction) into artifacts (memos, technical designs, interfaces, best practices) that set the standard for engineering excellence.

## Ruthlessly prioritize

Staff Engineers understand there is infinite work, and that it doesn't matter how fast you pedal if it's in the wrong direction. We use judgment and experience to weigh options, explore tradeoffs, and prioritize the right problems. We aim to maximize customer value, impact, and leverage. That means saying "No" to even attractive rabbit holes.

## Clarify ambiguity

Staff Engineers bring clarity to complexity, fight over-engineering, and aggressively simplify. We frame each problem in its customer and business context, reduce it to its essence, probe assumptions, and uncover pitfalls. We accelerate progress with crisp and timely decisions.

## Deliver lasting impact

Staff Engineers are multipliers. We seamlessly move between deep technical work and cross-team coordination to drive adoption. We align teams, sequence to ship the highest-impact slice first, and iterate while proactively communicating progress and risks. We deliberately delegate and coach to grow the team, while remaining accountable for outcomes through delivery and stabilization.

## Advocate for quality at speed

We have a bias for action while advocating for Clipboard's long-term future. We take on prudent technical debt when it increases our learning rate, and Staff Engineers always pay their debts. We simplify processes and prefer boring, proven technologies. Clear guidance is fast, so when we can't make the right way the only way, we make it the easy way.

## Solve problems with(out) code

We recognize that problems often have many viable solutions. Sometimes the best solution is to solve a different problem — or not solve the problem at all. We buy when it's not our core competency because building has maintenance and opportunity cost. Zero code is 100% efficient.

## Read the docs and teach

Staff Engineers are constantly pushing themselves to leave their comfort zone, be curious, and learn. Most skim information to solve their specific problem; we study it and solve the general case. We educate the company about trends, technologies, and approaches. We inspire what's possible.
